The challenge

When the engagement began, the organizational change management team had no training process, no templates and no instructional design infrastructure. The rollouts ran on Agile sprints, depended on SMEs for system access and screenshots, and went live while some production data was still flowing in.

What I did

  • Built the training infrastructure from scratch: ADDIE and SAT-based templates, curriculum plans, ID plans, evaluation matrices and job aid workflows that became the department’s reusable standard.
  • Phase 1: designed and delivered a 60-minute VILT in two modules, an end-to-end CLM workflow and a Release 2 updates module, with role-specific training for Legal.
  • Phase 2: built the redlining module on the ADKAR model, leading with the business problem (version chaos, lost files, no audit trail) before moving to knowledge and ability, then ran post-go-live office hours.
  • Phase 3: delivered PCM training alongside CLM and introduced Power Apps as the new intake front door, replacing email requests with a standardized digital form.
  • Used expectation-setting as an instructional strategy where system data was still incomplete, and tracked SME access gaps as Agile blockers in daily scrums.
  • Shaped the post-go-live communication plan: bundled CLM and PCM messaging and capped users at two targeted messages across both platforms.

Old state

  • Contracts emailed back and forth, with no version control or audit trail
  • Redlining in external Word files caused version corruption and errors
  • Files scattered across eDocs, Documentum and email
  • Ad hoc intake by email or phone across business units
  • No reporting, metrics or training infrastructure

New state

  • All edits and redlines inside GEP Smart CLM, with every version tracked
  • Centralized document repository
  • Power Apps intake form standardized requests across business units
  • Power BI dashboards for real-time metrics and compliance visibility
  • ADDIE and SAT training infrastructure ready for future rollouts
